Finished ARR a few days ago. 3 key takeaways: Nanamo thinking democracy would work was hard to sit though. I was screaming "you naive idiot" internally every time she brought it up. Didn't think they'd off her off though so that was a good twist. Naming the company Crystal Braves should have earned Alphinaud a stabbing in the front too, Japanese cringe just hits different. And the Scions sacrificing themselves 2 by 2 was retarded considering Papalymo could have closed that door on the other side, Ysthola could have collapsed that roof a few meters away from them and then Minfilia just runs off because why not, especially when it was established that she's cant fight at all.
The Papalymo/Yda stall doesn't really matter much in your version because in that area you can just walk around that closed gate. That gate is only one of two in that area. That entire section is a circular hallway with an open ceiling area to the bottom side. So you can just walk around or I think go downstairs and back up. That move by Papalymo was to force those in pursuit to push through Papalymo/Yda or get punched/blasted in the back trying to go around once they realize they've stopped. Just closing the gate means relatively little imo.
The gate being closed was to force the rest of the party to leave more than anything else, Yda/Papa could just stand there and hold the line and it'd do mostly the same thing. You could try and close both gates, but then that bunch could either find another way around, open it again, break it, or cut them off a different way while telling any other pursuers that the way is closed which gives them more time. The bigger logical leap there is that everyone just stands around in the middle of a chase to talk to Thancred because they couldn't animate them talking and running at the same time for some reason.
As for Y'shtola/Thancred, unless they crashed the roof pretty much immediately upon entering the cavern (so being proactive instead of reactive like they were) that wouldn't work because they had little time to angle that properly. Plus how do you crash a an ancient roof that gracefully that you don't get crushed yourself? This tunnel is old as fuck that spell bombing the roof could probably bring the whole thing down as this is about 30 or so feet underground at least. So to make enough rubble to completely stall this hallway, so you can't just climb over it, would take a somewhat uncontrollably blast of aether. This is an explosion, not a pin point laser cutter. Depending on how far WoL is they could have been crushed too, but the story presumes they made it far enough with their sprint.
Minfilia is explained later, the tl;dr that you can ascertain in this scene alone is that Hydaelyn spoke to her and she answered the call. How? Why? Who knows (yet). This is more a set up for later than anything else, she wasn't stalling to fight them off so her combat ineptitude doesn't matter.
Also Crystal Braves is about as good of a name as the Immortal Flames or Twin Adders to be honest, or The Scions of The Seventh Dawn.
Namano is naive on purpose, the audience is supposed to think that if they're not optimistic or realize how little well meaning platitudes mean in the grand scheme of things if they are. Namano is pretty much an overly optimistic and idealistic person with little practical application, so her proposal is naturally meant to be faulty if you don't just auto agree. Their is a lot to say about Ul'dah's politics, but you need to wait till about 4.1-ish Stormblood to get most the picture of what they're trying to do with all of this stuff. I think you'll probably like the direction if you were angry with Namano's plan though. It felt more reasonable than Namano's plan.

Heavensward is overall better than ARR, so I hope you will enjoy it.
